The Precision Yield Protocol: A Field Guide to Trim Loss, Cook Loss, and the Real Cost of Every Plate

Yield is the single most under-measured number in a working kitchen. It is also the one number that separates a 28% food-cost menu from a 38% one. This is the field protocol used by kitchens that get it right.
There is a kitchen truth that senior chefs learn the hard way. The invoice price of an ingredient is a fiction. It's what you paid the supplier. It is not what you paid the plate. Between the delivery door and the pass, a percentage of that money is trimmed off, cooked out, dropped, or forgotten. The number you actually paid per usable gram is somewhere between 8% and 40% higher than the sticker.
If you don't measure yield, you cannot cost a menu. Full stop.
What "yield" actually means
Yield is the proportion of a purchased ingredient that survives to the plate. It is a single number, expressed as a percent. A 5 kg whole side of Atlantic salmon typically arrives at your back door. After trimming out the pin bones, belly, tail, skin, and blood line, you keep about 62 to 68 percent of what you paid for. The rest is fish scraps and stock bones.
The math is not optional:
Effective cost per usable kg = Invoice cost per kg divided by yield percent.
Salmon at $32 per kg with 65 percent yield does not cost $32 per kg. It costs $49.23 per kg on the plate.
The three losses you must track
Every ingredient has three yield events, and a serious operator measures all three:

Trim loss. Everything you remove before the ingredient is cook-ready. Pin bones, silver skin, root ends, outer leaves, seed pockets, blood lines. This is the most visible loss and the one most kitchens track. It is also the smallest of the three.

Cook loss. Water and fat expelled during cooking. A braise loses 25 to 40 percent. A roast loses 15 to 25 percent. A confit loses 10 to 15 percent. This is the invisible loss because it happens after the ingredient is "prepped" and looks portioned.

Service loss. Portions that never leave the pass. Comped dishes, spillage, mis-fires, the tasting spoon that never made it back. The industry average is 1.5 to 3 percent, but a stressed kitchen can push 8 percent.
The compound effect is brutal. A 65 percent trim yield on a 75 percent cook yield on a 97 percent service yield leaves you with 47.3 percent net. That is the real yield of your salmon dish. Not 65. Not 75. Forty-seven point three.
Building the protocol
Every serious kitchen we have observed follows the same weekly cadence:

Monday morning: full ingredient audit. Weigh a random pack from every top-20 supplier. Record delivered weight versus invoice weight. Reject any pack that is off by more than 3 percent.

Tuesday to Sunday: trim weigh-outs on every high-value protein. Butcher weighs the whole ingredient, then weighs the cook-ready weight, then logs the trim in a shared sheet. This takes 90 seconds per ingredient and pays back in five days.

Continuous: sample cook-loss. Roast one whole beetroot in a batch of twelve. Weigh it before and after. That single measurement anchors the whole batch's plate cost.
The output is a live yield table. Every ingredient carries a percent. Every recipe multiplies each line by its ingredient yield. Every price change on the supplier side flows through in seconds.
What changes when you do it
A kitchen that runs precision yield sees three things flip within thirty days:

Food-cost percent drops 2 to 6 points. Not from cutting quality. From pricing what you actually paid.

Menu design shifts. Dishes with sub-50 percent net yield either move up in price or get repositioned. Dishes with 80+ percent net yield become the promoted specials.

The kitchens that get food cost right are not the kitchens with the best supplier deals. They are the kitchens that measure the loss between the door and the pass, and price it in.
